"If I take one week off, the whole business stops."

Your brand is growing, but every order question, supplier call and payment still runs through your phone. This playbook shows you how to build a business that runs without you doing everything, with simple processes, clear roles and clean records that make it ready for growth, investment or an eventual sale.

What's inside:

  • The Founder-Dependency Test: score your business in 15 minutes and see exactly where it leans on you
  • A one-page SOP template, plus a handover checklist and a decision rights table for a small team
  • A weekly operating rhythm and a 10-number dashboard you can run in a spreadsheet
  • A plain-language guide to basic governance for a Kenyan limited company, contracts and trademark protection
  • A buyer and investor readiness checklist and a 30-day plan to put it all in place

Who it's for: Founders of African product brands who are the bottleneck in their own business and want it to run, grow and hold value without them.

The business that cannot survive your holiday

Most product brands in Kenya start the same way. You design the product, find the supplier, take the photos, answer the DMs, pack the orders and chase the payments. That is how it should start. Nobody else cares as much as you do in year one.

The problem comes later. Sales grow, you hire two or three people, and somehow you are busier than ever. Your team waits for you to approve a refund. Your rider calls you to confirm an address. Your supplier only talks to you. You become the place where every decision goes to wait.

This is founder dependency. It is not a character flaw. It is a design problem, and design problems can be fixed.

Example: Akinyi runs a skincare brand in Nairobi with four staff. She travels to Kisumu for a family funeral and switches off her phone for three days. When she comes back, 41 orders are unpacked because nobody knew which courier account to use, two wholesale clients have gone quiet, and one customer has posted a complaint on Instagram that no one answered. Her team was not lazy. They simply did not know what they were allowed to do.

Why this matters beyond your sanity

A business that depends on one person is fragile. It is also hard to value. When an investor, a lender or a buyer looks at your brand, one of their first questions is simple: what happens if the founder leaves? If the honest answer is "everything stops", the business is worth far less than its sales suggest.

What you have now What a founder-free business has
Processes live in your head Processes live in simple written SOPs
Everyone asks you Everyone knows what they can decide
You check the numbers "when you have time" A short dashboard is reviewed every week
Business and personal money mixed Separate accounts and clean records
Filings done "later" A compliance calendar that runs on its own

Start with an honest score

Before you fix anything, you need to see where the business leans on you. The Founder-Dependency Test in Chapter 1 has 15 questions across five areas: sales, operations, money, people and legal. Each one takes less than a minute to answer. Most founders who take it are surprised, not by their total score, but by which area scores worst. For Akinyi, it was not sales or operations at all. It was the one area she thought was fine...
