Repeat Buyer Playbook

"They bought once, loved it, and I never heard from them again."

Most product brands spend all their energy and ad money finding new customers, then go silent after the first order. This playbook gives you a simple, respectful system to bring buyers back again and again, using WhatsApp, email and a spreadsheet you already have.

What's inside:

  • Simple KES maths that shows what a higher repeat rate is worth to your brand
  • Ready-to-use WhatsApp and email scripts for every post-purchase moment, from order confirmation to win-back
  • The opt-in and consent basics for WhatsApp marketing and Kenya's Data Protection Act, in plain language
  • Loyalty and referral offers that reward customers without eating your margin
  • A customer segmentation spreadsheet layout, a monthly repeat rate tracker and a 30-day plan

Who it's for: Founders of fashion, beauty, home, food and craft brands selling on Instagram, WhatsApp, a website or in a shop who want more sales from the customers they already have.

Chapter 1: Why your second sale matters more than your first

Your first sale to a customer is the most expensive one you will ever make. You paid for the ad, the boosted post, the influencer, the hours in the DMs. By the time the order is packed, a good part of your margin is already gone.

Your second sale to that same customer costs far less. They already know you. They already trust your quality, your delivery and your M-Pesa number. You just need to remind them, at the right time, in the right way.

That is what retention is: making the second, third and tenth sale happen on purpose, instead of by luck.

The quiet leak in most product brands

Most founders track new followers and new orders. Very few track how many customers come back. So the leak stays invisible. Every month, you pour new customers in at the top, and most of them quietly leave through the bottom.

Example: Achieng runs a skincare brand in Nairobi. Her average order is KES 3,000 and she keeps about half of that as gross margin, so roughly KES 1,500 per order. She spends about KES 800 in ads and time to win each new customer. This is an illustrative example, not real data.

Look at what one customer is worth to Achieng over a year, depending on how often they come back:

Orders in 12 months Revenue Gross margin Margin after KES 800 to win them
1 order KES 3,000 KES 1,500 KES 700
2 orders KES 6,000 KES 3,000 KES 2,200
4 orders KES 12,000 KES 6,000 KES 5,200

Same customer. Same ad spend. A customer who orders four times earns her more than seven times the profit of one who orders once. Nothing about the product changed. Only the follow-up did.

Why customers do not come back

It is rarely because they were unhappy. Usually it is one of three things. They forgot about you. They ran out and bought something else nearby. Or nobody gave them a reason to order again.

All three are fixable. And the fix does not need an app, a big budget or a marketing team. It needs a handful of well-timed messages, a simple spreadsheet and one number you check every month.

In the full playbook, you will see exactly which five moments after a purchase decide whether a customer returns, and the precise words to send at each one, starting with the message most brands get wrong on day three...
