Chapter 1: The weekly 45-minute business review

Why a weekly review works

Daily work is about orders, DMs and dispatch. It rarely leaves room to ask, "Is the business healthier than last week?"

Most founders only find out the answer when something breaks. Stock runs out on a best seller. Cash is short on the day rent is due. A loyal customer quietly stops ordering. Each problem felt sudden. Most of them were visible weeks earlier, in numbers nobody looked at.

A fixed weekly review creates room to see them. Over a few months, it becomes the most valuable meeting in your calendar, even if you are the only person in it.

Pick one slot and protect it. Many founders like Monday morning before the DMs pile up, or Friday afternoon when the week is fresh in their mind.

The agenda

Time Block What you do
0 to 10 min Numbers Fill in this week's scorecard row
10 to 20 min Read the numbers Compare with last week and the 4-week average
20 to 30 min Wins and problems List 3 wins and the top 3 problems
30 to 40 min Decide Pick 1 to 3 actions for next week, each with an owner
40 to 45 min Close Check last week's actions and book next week's review

Rules that keep it short

  • Same day, same time, same place.
  • Phone on silence. WhatsApp closed.
  • Decisions, not discussions. If a topic needs more than 5 minutes, schedule it separately.
  • Write everything down in one place.

Tip: If you have a team, invite them to the last 15 minutes only. Share the numbers, agree the actions and let them get back to work.

What goes on the scorecard?

The first ten minutes depend on one thing: having the right numbers ready. Not 40 metrics. Not a complex dashboard. Just seven numbers you can pull from your store, your WhatsApp chats and your M-Pesa statement.

Some you can probably guess. Sales. Orders. Cash on hand.

But two of them are the ones most founders never track. And one of them, in our experience, is often the quickest fix for flat sales, with no extra ad spend at all...
