Your buyers are already in your DMs. Some of them are leaving before they pay.

Most founders think slow sales mean they need more followers. Usually the buyers are there. They just slip away somewhere between "how much?" and "delivered." This playbook shows you exactly where, and what it is costing you in shillings.

What's inside:

  • A simple 0 to 5 scoring method for the six stages of your buyer journey, from discovery to repeat orders
  • A one-line formula that turns each leak into a KES figure, with a full worked example
  • An impact vs effort method to decide what to fix first
  • A 30-day fix plan with weekly checklists
  • The 8 KPIs to track every week, with healthy ranges, plus the Leak Scorecard & KPI Tracker spreadsheet

Who it's for: founders of fashion, beauty, home, food and craft brands selling on Instagram, WhatsApp, a website or a shop, who want more sales from the attention they already have.

From Chapter 1: Your sales are leaking, not missing

Most founders who feel sales are slow assume they need more followers. More often, the buyers are already there. They are just dropping out somewhere between "I like this" and "I have paid." That drop-off is a leak.

The six stages of the buyer journey

Stage What the buyer is doing What a leak looks like
1. Discovery Finding you on Instagram, TikTok, Google or by referral Posts reach the same 300 people; nobody new finds you
2. Trust Deciding if you are real, fairly priced and reliable They view your profile, see no prices or reviews, and leave
3. Enquiry Sending a DM or WhatsApp message They ask "how much?" and you reply 6 hours later
4. Checkout and payment Paying for the order They say "let me send" and never do
5. Delivery Receiving the product Late rider, wrong size, no update, a refund request
6. Repeat Buying again and telling friends They loved it, but you never contact them again

Think of it as a pipe with six joints. Water poured in at the top is your attention. Whatever comes out at the bottom is revenue. A small crack at each joint adds up fast.

What a leak looks like in real life

Example: Achieng sells handmade leather sandals from Nairobi. A reel gets 18,000 views. Forty people DM her asking for price and sizes. She is at a market stall that afternoon and replies at 9pm. Twelve people reply back. Seven say they will pay. Four actually send money, and two of those send a screenshot she has to confirm against her M-Pesa statement. One pair arrives late and the customer leaves a sharp comment. Forty interested buyers became four sales.

Achieng's product is good. Her reel worked. The leaks were in reply speed, payment and delivery. More followers would not have fixed any of them.

Now here is the uncomfortable part. Achieng thought she had a reach problem. Chasing followers would have poured more water into the same cracked pipe.

So how do you find your own cracks? And once you find them, how do you know which one is costing you KES 25,000 a month and which one is costing you KES 84,000?

That is exactly what the next chapter shows you, starting with a 30-statement scorecard most founders finish in under 20 minutes...
